Abstract

The article focuses on how companies can successfully implement artificial intelligence (AI) by aligning their AI strategies with their organizational realities, specifically through two dimensions: value-chain control (the degree of influence over the journey from idea to market) and technological breadth (the range and interdependence of technologies integrated to compete). It presents a framework identifying four AI strategies—focused differentiation, vertical integration, collaborative ecosystem, and platform leadership—each suited to different organizational contexts and offering distinct innovation opportunities and risks. Examples from companies like General Motors, Apple, PepsiCo, JD.com, Novartis, and Microsoft illustrate how alignment between ambitions and operational capabilities determines AI success. The article emphasizes that beyond technology, human factors such as employee engagement and cultural adaptation are critical to realizing AI's potential and scaling its impact.
