Research: When Prototypes Don't Yield Useful Insights.

Abstract
This article examines how digital healthcare startups navigate complex ecosystems when developing new products, challenging the conventional wisdom that early prototyping is essential for learning and validation. Research on five digital health ventures found that successful firms initially avoided prototypes, instead conducting extensive interviews and observations to understand the ecosystem and identify alpha customers before making significant, customized investments. These firms then committed fully to tailored solutions, which fostered deeper partner engagement and accelerated learning, and were willing to pivot when necessary, repurposing their investments for new opportunities. The study suggests that in complex digital ecosystems, lightweight prototypes may hinder understanding of market viability, and a more deliberate, investment-heavy approach after ecosystem learning can better support innovation and adoption.
